Working through other people, and being underestimated for exactly that

The standard description of this number is "peacemaker", which manages to be both flattering and slightly insulting, and which describes about a third of what is actually going on.
The work that does not photograph
There is a category of work that only becomes visible when nobody does it. Someone notices that two people in a room have stopped talking to each other and does something about it before it hardens. Someone reads the second email — the one under the polite one — and answers that instead. Someone holds a piece of information back for four days because the person who needs it cannot use it yet.
You do that work. You have probably done it since you were young enough that it never registered as a skill, which is why you are inclined to think of it as ordinary, or as a personality trait, or as being a bit of a soft touch. It is none of those. It is a specific competence, it is rare, and almost every group you have ever been part of has run better because you were in it and has not known why.
The catch is structural: work that prevents a problem leaves no evidence that the problem was coming. You cannot point at it later. It does not appear in a summary of the year. This is not unfairness so much as arithmetic, and it is the single fact that most shapes a life counted on this number.
Being underestimated, and what to do with it
You will be underestimated. Consistently, by people who like you, and often by people you are actively helping. Someone who does not push, does not interrupt and does not announce their conclusion is read as not having one.
There are two responses to this and one of them is a trap. The trap is deciding to become louder — adopting a register that does not fit, performing a certainty you do not have, and burning energy to be seen doing something you were already doing better quietly. It rarely holds. The other response is duller and works: get specific about the small number of moments where being on the record actually matters, and be plainly on the record in those, in your own voice, without the performance. Not more volume. More timing.
There is also a use for being underestimated, and it is worth saying out loud even though it sounds cynical. People say things in front of you that they would not say in front of somebody who reads as a threat. You have access to a version of most rooms that nobody else in them has. That is not manipulation; it is just what happens, and refusing to notice it is a way of wasting it.
Where accommodation turns into damage
This is the part the flattering version leaves out.
The same instinct that makes you good at holding a room together will, unchecked, have you absorbing the cost of other people's decisions indefinitely. It starts as generosity and becomes a rule, and by the time it is a rule, the people around you have organised their behaviour around it and will experience your first refusal as a betrayal rather than as a boundary.
The tell is not resentment — resentment arrives late. The earlier tell is that you have stopped saying what you want, even privately, even to yourself, because it has become simpler to have no position than to have one that has to be managed. If you cannot answer the question "what would I do here if nobody else were involved", the accommodation has stopped being a choice.
Fixing it is unglamorous and mostly consists of saying one small true thing per week that you would previously have swallowed. Not the large confrontation. The small unswallowed sentence. It is disproportionately effective and it is horrible for about a month.
What the number is not
It is not weakness, and it is not passivity, and it is not an instruction to be nice. Some of the most immovable people are on this number; they simply do not do their immovability at volume. It is also not a licence to avoid conflict. Working through other people means being in the middle of things, and the middle is where the friction is. A life on this number that avoids all friction is not living the number well — it is hiding behind a description of it.
And it is not the junior partner to anything. There is a persistent implication in this category that the numbers that go first are the real ones and the rest are support. That is a story about status, not about arithmetic, and it does not survive contact with any group you have ever seen fall apart.
What to do with an accurate read nobody asked for
You will frequently know something about a situation before there is any evidence you could show. Somebody is about to leave. Two people have already agreed something offline. The stated reason is not the reason. You are right about this more often than the base rate, and you have almost certainly been told at some point that you were imagining it.
The usable version is not to announce the conclusion, which invites exactly the argument you cannot win. It is to say the observable thing underneath it — the meeting that got moved, the sentence that was not answered — and let the other person arrive. That costs you the credit and it gets the outcome, and over a long enough run people notice which of them was doing the noticing.
What one number cannot know about you
It knows a figure, and it knows it generically. That is two-thirds of the problem.
The other third: no date was supplied, so nothing above sits anywhere on a calendar; no name was supplied, so a whole second count is missing; and no other figure of yours has been set beside this one. The last of those is a choice rather than a shortage. Skill at going through people means one thing when the rest of a chart wants to finish and let go and something else entirely when it wants ground underfoot, and pairing them up and pricing the friction is the reading that carries them.
